Uniting a Global Payments Leader Through Focus and Alignment:
Worldline's OKR Transformation
In today's fast-paced business landscape, organizations must continually adapt and evolve to remain competitive. For Worldline, a global leader in the payments and transactional services industry, this imperative was magnified by the challenges of unifying a growing number of teams and product lines across its Merchant Services division. With years of expansion and acquisitions, the need for a cohesive strategy and execution framework became paramount.
Enter the Objectives and Key Results (OKR) methodology – a powerful tool for fostering organizational focus, alignment, and transparency. Recognizing the potential of OKRs to bridge the gaps and unite their teams around shared goals, Worldline embarked on an ambitious transformation journey, partnering with the experts at OKRmentors to ensure a successful implementation.
As Paul Taylor, Head of Transformation and OKR lead at Worldline, recounts, "We wanted to use OKRs to focus and align our strategy and execution right across all of our product teams." The Product & Technology teams of the Merchant Services division count more than 2,000 professionals. It is a lot of people addressing multiple customer challenges and building a vast amount of products and platforms. So many, that sometimes cross-functional collaboration becomes a challenge and not everyone is clear on what matters most right now for our customers and strategy. Worldline opted for OKRs to help them bring back customers at the center, empower teams to be more outcome-driven, and ensure continuous strategic alignment from top to bottom and bottom to top.
While Worldline possessed internal OKR capabilities, the complexity and scale of the rollout necessitated external expertise. "We really needed someone, a team, an external team of experts to give us a kickstart and get us going and teach us how to go through it in a proper and structured way," Taylor explains, underscoring the rationale behind partnering with OKRmentors.
Recognizing the importance of leadership alignment, Worldline's first step was to secure buy-in from senior management within the product organization. Taylor's team conducted workshops to showcase the benefits of OKRs, fostering a shared vision and commitment to the initiative.
"We ran a couple of workshops to really align with them on the benefits of OKRs," Taylor recalls. "And once we had that buy-in, we effectively created a set of OKRs that covered the top product and technology organization."
With senior leadership on board, the next phase involved running pilots within two product lines to test the OKR framework's applicability and identify potential roadblocks. This iterative approach allowed Worldline to refine its processes and ensure a smoother rollout across the entire organization.
"We ran that for one quarter at the end of 2023" Taylor explains. "And then, once we'd ensured that OKRs would work for us across these product line teams, we decided that we would roll it out for all the divisions in 2024."
As the rollout gained momentum, Worldline focused on establishing a robust OKR architecture that would foster alignment and transparency across the organization. This involved impulsing OKRs at various levels, with the overarching product OKRs serving as the guiding beacon for individual product lines to align their respective objectives and key results.
"We agreed that we would take our product OKRs for 2024, and each product line underneath, the overarching management would create their own OKRs that were aligned or at least had a line of sight towards those Leadership Strategic OKRs," Taylor explains.
To further enhance visibility and collaboration, Worldline leveraged the same tool they were also using for roadmap and backlog management, enabling teams to access and review each other's OKRs seamlessly. This transparency not only facilitated cross-functional alignment but also fostered a culture of accountability and shared purpose.
"Everybody can see everybody else's OKRs, and we are regularly reviewing them," Taylor notes. "People understand it. You can see it, you can understand what teams are trying to do, what they're trying to achieve, what the outcome is, through OKRs."
Recognizing the pivotal role of grassroots adoption and continuous learning, Worldline took a strategic approach to cultivating an OKR community of practice. Guided by OKRmentors' expertise, they established a network of champions who would serve as the driving force behind the OKR rollout and ongoing sustainability.
"One thing that OKRmentors gave us good advice on is we needed to create a network of champions and train that network of OKR champions up pretty quickly to ensure that we could roll out OKRs in the timelines that we wanted," Taylor explains.
Each product line designated an OKR lead, who received comprehensive OKR Professional Coach Certified training from OKRmentors. These champions formed an OKR chapter, convening regularly to review progress, share best practices, and address any challenges or questions that arose during the implementation process.
"Each one of those leads is a member of that OKR chapter, and we meet on a weekly basis to review how we're progressing with our OKR rollout," Taylor elaborates.
This community-driven approach not only accelerated the rollout but also fostered a sense of ownership and empowerment among Worldline's teams, cementing the long-term sustainability of the OKR framework.
While building internal capabilities was a key priority, Worldline recognized the value of collaborating with external experts to ensure a seamless and effective OKR rollout. OKRmentors' services spanned various critical aspects, from facilitating buy-in and providing tailored training to offering ongoing consultancy and guidance.
"OKRmentors were really useful in helping us get the buy-in for OKRs, which we thought was really important," Taylor notes. "We didn't think we could do it without the senior management buying into the idea."
Beyond securing leadership alignment, OKRmentors provided comprehensive training resources tailored to different roles and proficiency levels within the organization. From introductory self-learning modules to in-depth professional coaching sessions, this multi-layered approach ensured that every team member, regardless of their prior OKR knowledge, could effectively grasp and apply the framework.
"For all our OKR leads, they followed the OKR Professional Coach program, training over a number of days, which gave them not only what OKRs were but how to roll them out and the best practices, and the really practical ways in which you keep OKRs alive," Taylor explains.
Moreover, OKRmentors' consultancy support extended beyond the initial rollout, offering ongoing guidance and expertise to address emerging challenges and ensure continuous improvement.
"We now have a situation where the OKR chapter meets regularly, and once a month, OKRmentors come in and help us review where we are," Taylor shares. "The team and the chapter can ask questions that maybe we can't answer right now."
This collaborative approach, grounded in knowledge-sharing and capacity-building, empowered Worldline to progressively take ownership of its OKR journey while benefiting from the insights and best practices of seasoned experts.
While Worldline's OKR implementation is still in its early stages, the positive impact of this transformative approach is already becoming evident. From enhanced focus and alignment to increased transparency and accountability, the benefits of OKRs are manifesting across the organization.
"You can definitely see that focus and alignment coming through," Taylor affirms. "We do a quarterly business review with all of our product teams, and each of them starts with a review of their OKRs."
By consistently reviewing and aligning their efforts with established OKRs, teams are able to maintain a laser-sharp focus on the outcomes that truly matter, minimizing distractions and ensuring that resources are allocated towards high-impact initiatives.
Moreover, the transparency fostered by OKRs has proven to be a powerful enabler of cross-functional alignment and communication. "Everybody has OKRs that relate back to the Leadership Strategic OKRs. We're talking the same language when we talk about the goals and for the teams across the teams, so that transparency and alignment is super important," Taylor emphasizes.
With a clear line of sight between individual team objectives and the overarching organizational goals, Worldline has created a cohesive ecosystem where teams can collectively rally around shared aspirations while maintaining a deep understanding of their unique contributions.
Emboldened by the initial success of its OKR rollout within the product and technology organization, Worldline is now setting its sights on scaling the impact even further. The ultimate goal? Establishing a unified, organization-wide OKR framework that encompasses all business units, fostering unprecedented alignment and strategic cohesion.
"What we now want to do is try and grow it beyond the product and technology organization so that we have aligned strategy, goals, and ways of working across all teams and departments." Taylor envisions. "There are a lot of opportunities including our go-to-market colleagues as well as other operational parts of the organization. When we will all be aligned on one set of Strategic OKRs, it is going to be powerful for the future."
By expanding the OKR footprint, Worldline aims to create a truly integrated ecosystem where every function, from product development to sales and operations, is working in lockstep towards a shared set of aspirational goals. This holistic approach promises to unlock new levels of cross-functional collaboration, resource optimization, and ultimately, customer-centric impact.
Reflecting on Worldline's OKR rollout experience, Paul Taylor offers invaluable insights and lessons that can guide other organizations embarking on similar transformative journeys:
1. Secure Leadership Buy-In: "We didn't think we could do it without the senior management buying into the idea," Taylor emphasizes. Garnering leadership support and commitment is a critical first step, ensuring that the OKR initiative is championed from the top down and receives the necessary resources and backing.
2. Pilot and Iterate: Before a full-scale rollout, piloting the OKR framework within select teams or product lines can provide invaluable insights and opportunities for refinement. "We ran that for one quarter at the end of 2023, and then, once we'd ensured that OKRs would work for us across these product line teams, we decided that we would roll it out for all of the product and technology in 2024," Taylor recounts.
3. Build Internal Capabilities: While leveraging external expertise can be invaluable, developing internal OKR champions and a community of practice is crucial for long-term sustainability. "We needed to create a network of champions pretty quickly and train that network of OKR champions up pretty quickly to ensure that we could roll out OKRs in the ambitious timelines that we wanted," Taylor notes.
4. Embrace Transparency and Visibility: Implementing tools and processes that foster transparency and visibility around OKRs can significantly enhance alignment, collaboration, and accountability. "Everybody can see everybody else's OKRs, and we are regularly reviewing them," Taylor highlights, underscoring the power of shared visibility.
5. Leverage External Expertise: While building internal capabilities is essential, partnering with experienced OKR experts can provide invaluable guidance, best practices, and support throughout the rollout process. "OKRmentors come in, help us review where we are and help us identify and overcome blind spots and challenges" Taylor shares, emphasizing the value of ongoing consultancy and knowledge-sharing.
6. Celebrate Early Wins: While the full impact of OKRs may take time to materialize, celebrating early wins and recognizing the positive changes can help sustain momentum and reinforce the organization's commitment to the transformation. "You can really see it come through in the focus of the teams and really see it coming through in the alignment with what we're trying to achieve as a product and technology organization," Taylor reflects on the initial benefits observed at Worldline.
7. Embrace a Growth Mindset: Implementing OKRs is not just a process change; it's a cultural shift that requires openness, adaptability, and a willingness to continually learn and evolve. "It's opened my eyes to a way of working that I wasn't aware of," Taylor shares, underscoring the personal growth and development that accompanied Worldline's OKR journey.
